Bar Inventory & Variance: Finding the Missing Ounces

Food waste ends up in a trash can you can see. Bar waste disappears an ounce at a time into heavy pours, unlogged comps, and the occasional pocket — invisible without a variance report, obvious with one.

The report is one subtraction

Variance = actual usage − theoretical usage.

  • Actual: opening count + purchases − closing count, by bottle, converted to ounces (weigh or tenth open bottles — same discipline as food counts).
  • Theoretical:drinks sold (POS) × the recipe's specified ounces — which requires actual specs (cost the build).

Sold 212 margaritas at 2 oz = 424 oz of tequila theoretical; counts say 468 oz left the shelf → 44 oz missing — a bottle and change, ~9% variance. Healthy bars run under 5%; tight ones under 3%.

Reading the signature

  • Even variance across everything → systemic over-pouring. Fix: jiggers or measured pourers, spec cards at the well.
  • One product way off → that bottle walks, or one bartender's “house pour” is 3 oz. Watch a Friday.
  • Well fine, premium off → upgrades poured but rung as well. A button-mapping and training fix.
  • Draft off → foam, bad temp/pressure, or unlogged pitchers. Line maintenance before accusations.

Comps are variance you authorized

A healthy bar comps drinks — and rings every one to a comp key. Untracked hospitality is indistinguishable from theft in the data, which is unfair to everyone honest. Rule: if it leaves the bottle, it hits a button.

Run it weekly on your top 10 movers, monthly on everything. An hour of counting against pour-cost specs, and the missing ounces get found — they always have an address.
